When this agency approached us, they were facing a significant organic traffic crisis despite their market experience:

  • Massive traffic decline: Lost over 107,681 visitors compared to the same 3-month period the previous year

  • Widespread page decline: Hundreds of pages showing steep downward trends with many others completely underperforming


  • Content strategy confusion: Mix of service landing pages and blog content with unclear relevance and focus|
  • Operational inefficiencies: Broken editorial and link-building systems managed through scattered spreadsheets and emails
  • Lacking capabilities with data integration & analysis
  • Resource inefficiency: Despite substantial content investment, unclear ROI and strategic direction

For an agency of their size and experience, the organic decline was not just a traffic problem, it was damaging their credibility and ability to demonstrate SEO expertise to prospects.

Approach

1. Data Mapping

Our first priority was understanding which content actually drove sales directly or indirectly (retargeting ads, ABM, email), not just traffic.

Key Actions:

  • Mapped actual CRM sales data to different funnel stages to identify pages driving signups and closed deals
  • Integrated data from Sales CRM, Ads, Google Search Console, Web Analytics, and SEO crawls
  • Identified the true intent behind each page and content type performance
  • Revealed opportunities for content creation, content updates, CRO testing, retargeting, and ABM campaigns

2. Strategic Focus Identification

From the analysis, the top-performing content types were:

  • Service pages (e.g., SEO agency, PPC management)
  • Service + location/industry pages (e.g., SEO agency for startups, SEO agency in NYC)
  • Service list articles (e.g., Best SEO Agencies)
  • Agency directory pages (e.g., Best SEO Agencies in [Location])
  • Service how-to guides (e.g., How to Do an SEO Audit)

The strategy became clear: focus on the core offer, then build supporting content around it.

And this service-driven topical authority approach ensures content directly supports business goals while building authority that feeds LLM results and industry citations.


3. Content Mapping & Strategy Development

We built comprehensive systems to identify and prioritize content gaps at scale.

  1. Used regex functions with Google Search Console API to extract service-related keywords from existing content
  2. Clustered all keywords into 2,500+ topics & pages
  3. Combined them with the research using a custom-built tool that showed:
    • Whether dedicated pages already existed for topics
    • Cases where a related page ranked well, but a dedicated page could easily win (e.g., we didn’t have “a digital marketing agency for startups” page, but a related page ranked well — making it an easy win.)
    • Query and page-level: clicks, impressions, and rankings
    • Clear categorization using regex matching for categories and subcategories
  4. Identified opportunities for new high-intent pages

I mapped all these dynamic pivot tables, giving full visibility by medium, subcategory, and content type.

From there, we could delegate work to specialized writers, manage progress, and ensure consistent coverage.

4. Operational Systems & Workflow Optimization

We also moved from unorganized spreadsheets & emails, into a streamlined management system with a multi-stakeholder editorial workflow in Asana & G-sheets.

5. Programmatic SEO (creating hundreds of service landing pages)

After analyzing the landscape and internal data, it was clear that service landing pages drove signups initially. Similar to SaaS, in that case, product pages and then supporting content prioritized by intent.

For example, instead of just a digital marketing agency, we built high-intent variations like:

  • TikTok marketing agency

  • TikTok management agency
  • TikTok creative agency

We applied the same approach on a platform level as well, like WP, Shopify and Amazon, generating 1,500+ keywords and scaling them across state-level and city-level searches.

Using third-party data, we prioritzized locations by population and purchasing power.

With AI and structured data, we created unique, localized content at scale.

6. Built Links and Onboarded Link-Building System

We also built high-quality links on targeted service pages, feeding LLM results (ChatGPT, Perplexity, etc.).

And onboarded dynamic link-building reporting and prioritization systems
